Many organisations are already actively experimenting with AI, yet only a few manage to turn experiments into lasting competitive advantage. A true AI transformation requires more than isolated technology choices. It demands a clear direction and the ability to redesign how work gets done.

AI transformation is about much more than technology. It fundamentally changes how an organisation makes decisions, develops services, uses its experts’ time, and builds competitiveness. This is why the starting point should not be which technologies to adopt. The more relevant question is what problems are worth solving and where the organisation aims to outperform its competitors.

Many organisations remain at a stage where AI is used to perform existing tasks slightly faster. The real value emerges with the courage to rethink the entire ways of working.

Impactful experiments need clear direction

The experimentation phase is a necessary part of any AI transformation. Organisations need to understand in practice what AI can and cannot do. Some experiments succeed, others fail, but both provide valuable learning.

The challenge arises when no choices are made based on the learnings.

Organisations that create real impact use AI to achieve strategic goals: improving customer experience, developing new business, and strengthening competitive advantage. These choices require active leadership, as technology alone does not determine where to invest.

Leaders must define:

  • what kind of value is being pursued
  • which experiments should be scaled
  • which initiatives should be stopped
  • and how AI will create real value for customers and the business?

Work shifts from information gathering to decision-making

AI can collect and structure information from multiple sources in seconds. Work that previously took hours can be completed significantly faster.

At the same time, the focus of expert’s work is shifting. Less time is spent gathering information, and more is devoted to decision-making, planning, and influencing outcomes. People are increasingly expected to evaluate alternatives, make informed decisions, and develop new ways of working.

New roles are also emerging. Experts are for example building, managing, and supervising networks of AI agents, ensuring that systems operate reliably and efficiently.

AI transformation requires a cultural shift

In many organisations, the main barrier is not technology or skills. It is the lack of time and permission for people to experiment, collaborate, and learn new AI-enabled ways of working in practice.

AI transformation only succeeds when organisations build a culture where experimentation, peer learning, and rethinking work are encouraged. This requires changes in leadership, structures, roles, and reward systems.

Organisations that focus solely on efficiency gains risk falling behind. Those leading the way use AI to redesign their business and services more fundamentally.
