How to ensure the new ways of working according to the new operating models throughout the organisation and realisation of targeted benefits

VR FleetCare is deploying a new ERP system and new operating models in a people-oriented way throughout its 1,000-person organization in a phased manner. In the program, it was recognised from the beginning that the focus is on the changes of the way people work, which the new IT system and user interfaces are supporting.

“Everyone learns how to use the IT system but more decisive is how operating models, roles, and attitudes change”, says Program Director Sirpa Creutz.

The program wanted to ensure that people understand how and why they need to act in a new way but also build positivity towards the change. People leader’s role was crucial in ensuring successful change implementation. Additionally, there were persons from different groups involved in training and supporting their peers.

Representatives of different user groups have been strongly involved in the change already during the implementation, to ensure local support after the project in the use phase and to support continuous improvement. FleetCare’s supply chain Business Director Ilari Laakso says that regular communication and involvement helped people with the change.

Change planning, supporting the deployment and development of change capability

We supported the people change management in the project for about two and a half years from many perspectives. We helped business areas and project management to prepare a plan for implementing the changes and systematically implemented jointly agreed change management measures.

According to Sirpa Creutz, the discussion on all the issues raised was open and honest on both sides. An important part was the concretisation of the change for different stakeholders and the communication of these messages together with leaders and supervisors.

In addition, we built a Train the Trainer operating model. VR FleetCare felt it was important that their own personnel act as coaches and trainers, as the competence and support will then remain available locally after implementation. We trained supervisors and other key personnel in change leadership. This knowledge is useful not only for the ongoing changes, but also for the implementation of the other changes in the future.

Increased capability in leading change and local support for deployments

According to FleetCare’s supply chain Business Director Ilari Laakso, regular and practical communication and involving people improved people’s readiness for the change and their ability to act in new ways.

This process has also highlighted challenges related to people’s everyday life, which have been tackled before the deployments. We strengthened and developed VR FleetCare’s change leadership knowledge, which is an important professional skill for every leader and expert who implements changes.
